Private label SKU push squeezes national brands

As of November 8, 2026, Assai reported third quarter gross revenue of R$21.3 billion, up 2.7 percent, with same store sales up only 0.1 percent and customer traffic up 2.1 percent. Private label reached 140 SKUs across four brands with a target of 250 by year end, the supplement range expanded to 300 stores, and last mile sales rose 204 percent across 104 stores. For suppliers, the shelf question has moved from whether private label exists to how much space it will take.

Private label is the growth line worth watching

Assai closed the third quarter with 140 private label SKUs across four brands and a stated target of 250 by year end, a near doubling of the range in a single quarter window. Gross revenue rose 2.7 percent to R$21.3 billion, but same store sales grew only 0.1 percent while customer traffic rose 2.1 percent, which means the average basket fell.

Those two lines explain each other, and they set the category growth agenda for the next two quarters. When shoppers trade down to cheaper items, the retailer protects margin by owning more of what is on the shelf. Private label is the mechanism: it moves value from the supplier's price to the retailer's margin without raising the shelf price the customer sees.

Four tiers, four jobs

The portfolio runs Assai, Assai Chef, Econobom and the newer Assai Bloom. A four tier structure lets the retailer cover entry price, cooking staples, value packs and premium seasonal items with separate brand promises, so a price cut in one tier does not reset the reference price for the whole store.

What 250 SKUs does to a category plan

Category managers should treat the number as a shelf allocation signal rather than a range announcement. Adding 110 SKUs means removing space from somebody, and the categories named in the disclosure, pantry staples, culinary and wellness, are exactly where national brands have historically held multiple facings.

The supplement expansion to 300 stores is the sharper edge. Wellness carries high margin and high price dispersion, which makes it the category where a retailer owned label can undercut a national brand without looking cheap. If the tier lands well there, it becomes the template for other margin rich adjacencies.

Slotting money returns with a leaner balance sheet

Leverage fell to 2.15 times from 3.03 times a year earlier, and operating cash flow over twelve months reached R$3.3 billion. A retailer with that much headroom can fund promotional programs and store level merchandising, which means the negotiation moves from price support to visibility spending.

Delivery growth changes the listing math

Last mile sales rose 204 percent across 104 stores, and the pharmacy banner added an e-commerce module inside its app with in-store pickup. Both moves make the online listing a distinct placement rather than a copy of the shelf, so availability has to be managed in two places at once.

For a supplier, the risk is a listing that exists in the app but not on the shelf, or a shelf facing that never appears in the delivery assortment. Tracking stockouts separately for store and app is the only way to see which one is failing, because a blended availability number hides the split.

Pharmacies and forecourts are new doors

Assai Farma closed the quarter with 11 units in Sao Paulo and targets 25 by December, and 18 acquired gas stations are scheduled to start operating in August 2027. Each new format is a new listing surface with its own assortment logic, and each one adds a replenishment route that has to be planned before the door opens.

How to hold shelf share

Start with the tier map. Find which private label tier competes with each of your SKUs, at what price index and in what pack size. Categories where the retailer has no premium tier yet are the ones with a defensible window, because the entry tier will not carry a brand story.

Then price to the index rather than to the competitor. If a national brand matches a private label price directly, it removes the reason to keep the brand on shelf. Holding a small premium with a visible functional difference is usually a better defence than a price war the retailer controls.

  1. Map each SKU against the private label tier that competes with it, by price index and pack size
  2. Track availability separately for store shelf and delivery assortment
  3. Plan replenishment routes for new formats before the doors open
  4. Price to a defensible index rather than matching the private label directly

FAQ

  • Why does private label matter more when baskets shrink?

Same store sales rose only 0.1 percent while traffic rose 2.1 percent, so the average basket fell. Private label lets the retailer protect margin without raising the shelf price the customer sees.

  • What does the 250 SKU target mean for shelf space?

It is an allocation signal. Adding 110 SKUs means removing space somewhere, and the named categories are exactly where national brands hold multiple facings today.

  • Why is the supplement expansion notable?

Wellness carries high margin and wide price dispersion, so a retailer owned label can undercut a national brand without looking cheap. Success there becomes the template for other margin rich categories.

  • What is the main execution risk in delivery?

A listing that exists in the app but not on the shelf, or the reverse. Blended availability hides the split, so store and app stockouts have to be reported separately.
